Inbound lead follow up: route every form, reply within the hour and start the first call prepared.

At a consulting firm that works with small and mid-size companies, the inbound lead follow up had a gap between the form and the call. Prospects filled out a detailed form before booking a consultation, with their company size, the challenge they wanted help with and their timeline. The answers arrived as a notification email, often days before the call, and by then it was buried. On the call, the consultant asked the same questions again, and a few prospects pointed it out.

I set up a HubSpot workflow that sends the consultant a short brief the morning of each consultation. The calls started with "You mentioned restructuring the sales team before next year. What's driving that now?" instead of "Tell me about your business." In the first two months, which is still early, consultations that turned into clients went from about 1 in 4 to about 1 in 3.

Why inbound lead follow up breaks between the form and the call.

In a March 2011 Harvard Business Review article, three researchers reported sending a web test lead to 2,241 US companies. 37% responded within an hour, 23% never responded, and those that responded within 30 days took 42 hours on average.

Nearly half of 2,241 companies took over a day to answer a web lead, or never did.

In a separate study of 1.25 million leads at 29 consumer and 13 B2B companies, firms that tried to reach a lead within an hour were nearly seven times as likely to have a meaningful conversation with a key decision maker as firms that tried even an hour later. The data is consumer-heavy and fifteen years old, and two of the three causes it named are routing problems: leads pulled from the CRM daily and distribution rules built on geography and "fairness."

In September 2026, Clay published a test in which AI agents filled out 6,346 demo and contact forms and timestamped every reply. 32% got any email reply, 64% of those replies were automated, and human replies averaged 26 to 40 hours. Clay sells data and automation tools and lists its own limits, like one made-up founder on every form.

In 2026, fewer than 1 form in 8 got an email reply from a person.

A person replying within one business hour puts you ahead of the 88% of forms that got no email from a person.

Gartner surveyed 632 people who make B2B purchases in August and September 2024 and found 61% prefer an overall rep-free buying experience, while they still want a seller's input on fit. By the time someone fills out your form, they've usually done the reading, and making them repeat it on the call wastes the moment they asked for a person.

Lester Wunderman, often called the father of direct marketing, made answering part of the ad, with toll-free 800 numbers on TV and operators ready "right then and there," as The Washington Post put it in 2019.

A form is that call, and the steps below answer it within a working hour.

Step 1: Make the confirmation email start the follow-up.

Many confirmation emails say "Thanks, we'll be in touch," and the person who filled out the form on Friday night waits until Monday with nothing to go on.

The most profound source of anxiety in waiting is how long the wait will be. David Maister, "The Psychology of Waiting Lines," 1985

It's a service-operations paper, not a B2B study, and naming the wait carries over to a form. The email has five parts:

  1. When a person will reply, with a day and a time, like "Monday by 10am."
  2. An answer to their most likely question, like a price range or typical timeline.
  3. One example of similar work, like a case study.
  4. A link to book a time, for people ready to talk.
  5. One question they can answer by replying, like "What would make our first call most useful for you?"

In HubSpot, any plan, free tools included, can send it from the form editor's Send an email after form submission automation, which keeps it out of the timed routing workflow. In Salesforce, a Web-to-Lead auto-response rule sends it, as does an autoresponder completion action on a Salesforce Marketing Cloud Account Engagement form. In Mailchimp, turn on the signup form's final welcome email. Every Constant Contact email plan includes one automated welcome email, and with no CRM, many form tools can send an automatic reply.

At a larger company, write one confirmation per form type with the same price range as the pricing page. In the same Gartner survey, 69% reported inconsistencies between a supplier's website and its sellers.

Step 2: Route every form with one question it already asks.

In HubSpot, rotation needs Sales Hub or Service Hub, Professional or Enterprise, and only users with a paid Sales or Service seat receive records. The workflow has seven parts.

  1. Routing field. The service they need, as a dropdown that matches your teams.
  2. Existing owner first. If the contact's company has an owner, copy it to the contact with Edit record. Gmail and other freemail addresses usually skip this branch, because HubSpot matches companies by email domain.
  3. Rotation. Branch on the service field, then use Rotate record to owner within the right team.
  4. Default owner. "Other" and blank answers go to one person, and no lead sits unassigned.
  5. Notice. Create task plus Send Slack notification, with the form answers inside.
  6. The hour. A one-hour Set amount of time delay, then alert the team lead if Contact unworked? is still true (no sales activity logged after the latest owner assignment).
  7. After hours. In the workflow settings, turn on Run actions at specific times only, for example Monday to Friday, 7:45am to 5pm, an hour before the team leaves, which gives every lead a full working hour before the alert check.

HubSpot moves an action reached after hours to the start of the next allowed day, within 15 minutes, which puts an 11pm form's task in the inbox between 7:45 and 8:00 the next weekday, and the one-hour delay starts once that task exists. A Saturday 2pm form's task waits for 2pm Monday, because weekend actions inside those hours keep their time of day.

For weekend forms, the team lead assigns any still without an owner at 9am Monday, and leaving Overwrite if contact has an existing owner off keeps that choice. Add holidays under Don't run actions on specific dates.

One mistake to avoid is starting the one-hour window the moment a form comes in. A form submitted at 11pm would alert the team lead at midnight, before anyone could reply, and after a few of those, people ignore the alerts. If someone covers evenings, set the window to their hours.

Other platforms. In Salesforce, lead assignment rules assign the first matching entry, unmatched web leads go to the default Web-to-Lead owner, and even rotation usually takes a Flow or a routing app. In Mailchimp, Constant Contact or with no CRM, send every form to one shared inbox and name one person who assigns each lead by the service answer within the hour.

At a larger company, the rules add territory and company size, and many teams move to a dedicated routing tool. The CRM audit in this series covers which required fields earn their place.

Step 3: Agree what "contacted" means before you report it.

In a Gartner survey of 243 chief sales officers and senior sales leaders in late 2024, 49% said sales' definition of a qualified lead differs greatly from marketing's. A reply-time number carries the same risk.

Write the definition down once. The clock starts when the reply window opens and stops at the first human call, one-to-one email or meeting. HubSpot's Lead response time property counts the current owner's time to a first qualifying engagement, in milliseconds (divide by 60,000), which may not match your definition. Report the median, which one long wait can't drag, and give it a line in the one-page report.

Step 4: Send a brief the morning of the first call.

The brief has four parts:

  1. The form answers, at the top.
  2. The last page they viewed before booking, like pricing.
  3. How they first found the firm, like a search, a referral or LinkedIn.
  4. Their challenge, word for word, which becomes the opening question.

In HubSpot, build a meeting-based workflow that enrolls when a consultation is booked. Add a delay set to Until a date property on the meeting's start time, with On date and a custom time like 7:30am, then Create task for the meeting owner with the brief inside.

Last page seen may show the thank-you page by then, and a hidden field that stores the previous page keeps the one that mattered.

In Salesforce, a record-triggered Flow with a scheduled path can send it before an event starts, and with no CRM, many scheduling tools copy booking answers into the invite. At a larger company, add open deals and other contacts at the account, within one phone screen.

Step 5: Add the field that tells you why now.

Many fields tell you who someone is, and "What prompted you to reach out?" tells you why now. The answers tend to fall into patterns, like a new hire, a missed goal, a competitor's move or a failed vendor. Sales gets a first question, and after a few months marketing has the prospects' own words for why they buy.

Every extra field can cut completions, and marketing is right to protect that, which is why this one stays optional.

Example numbers: what replying within the hour is worth.

Monthly value = forms × share that book a call × call-to-client rate × average first-year client value.

Example numbers, not from a client: 30 forms a month, 40% book, 1 in 4 calls becomes a client worth $12,000 in year one, which gives 30 × 0.40 × 0.25 × $12,000 = $36,000. If replies within the hour lift booking to 50%, the same forms give $45,000, $9,000 more a month from the same ad spend.

Inbound lead follow up checklist

  • Confirmation email in its own workflow or autoresponder, sent at any hour, with a reply-to inbox the team watches
  • Reply day and time the team can meet in its busiest week
  • Routing field is a dropdown that matches your teams, used by one routing workflow (example name: 2026-11-inbound-routing)
  • Existing company owner copied first, and "Other" goes to one default owner
  • Task plus Slack or email to the owner, form answers included
  • One-hour delay, then an alert if the lead is still unworked
  • Median minutes to first human contact, monthly
  • Brief at 7:30am on the day of the call
  • Optional field: "What prompted you to reach out?"

Common mistakes, and the pushback a specialist would raise.

The confirmation email sits inside the routing workflow, where business-hours timing holds it until morning.

"It should be five minutes, not an hour." The five-minute figures trace to a 2007 study by two of the HBR authors, from InsideSales, which sells sales software, and MIT, covering six companies and more than 15,000 leads, small and nearly twenty years old. If the team can staff five minutes, do it, and a one-hour promise met every day usually serves the prospect better than a five-minute target the team misses.

"Automate the first reply." In Clay's test, 4 of 1,281 automated replies were fully personalized, against 75.8% of human replies, and Clay doesn't say how many were AI-written. Automate the confirmation and the research, and keep the first reply human.

A test you can run yourself.

  1. Fill out your own form from a personal address Tuesday at 10am, Tuesday at 5:30pm, Friday at 11pm and Saturday at 2pm.
  2. Record minutes to the confirmation and to the first human reply, any use of your form answers and any night alert.
  3. Repeat four weeks after the changes.

A pass is a confirmation within a minute, a human reply within one business hour (by 10am Monday for the Friday and Saturday forms) that refers to what you wrote, and no midnight alert.

For the brief, ask the consultant after each call for eight weeks if the prospect repeated anything. For example, at 20 consultations a month, telling 1 in 4 from 1 in 3 at 95% confidence takes about two years of calls on each side of the change.

Frequently asked questions.

What is a good lead response time?

One business hour for a person's first reply is a strong B2B target, with an automated confirmation inside a minute. In HBR's 2011 audit of 2,241 companies, 37% responded within an hour, and in Clay's 2026 test, human replies averaged 26 to 40 hours.

What should a confirmation email say after a form submission?

It should say when a person will reply, with a day and a time, and answer the prospect's most likely question, like a price range. Add one example of similar work, a booking link and one question they can answer by replying.

How do you set up lead routing in HubSpot?

Trigger a contact workflow from the form. Copy an existing company owner with Edit record, branch on a service dropdown and use Rotate record to owner per team, with a default owner for "Other." Add a task, a one-hour alert and business-hours timing.

What is lead routing?

Lead routing is the rules that decide who owns a new lead. Good routing sends existing accounts to their owner, splits new leads by a form answer, gives unclear leads a default owner and flags any lead that waits too long.
