HubSpot marketing contacts: cut the bill before your renewal and put the contacts you keep to work.
A client's portal was paying HubSpot for 38,000 marketing contacts and emailing 12,000 of them, and I see a version of it in many portals I open. If your plan bills by HubSpot marketing contacts, look before your next renewal, because HubSpot lowers your tier only at renewal, on request, and the count you carry into it decides which tier you can ask for.
Every import and event list had come in as marketing, every old form set new contacts to marketing by default, and most of those people hadn't received an email in over a year. I sorted them in 3 days and fixed where they were coming from, and just before the renewal the portal went from 38,000 marketing contacts to about 11,000. The client dropped to a lower pricing tier and put that money back into the marketing budget.
The cleanup took the portal from 38,000 marketing contacts to about 11,000.

How HubSpot marketing contacts are billed.
Marketing contacts can receive marketing email and join ads audiences, and they count toward your contact tier. Non-marketing contacts keep their history in the CRM and aren't billed. Four rules decide what a cleanup is worth:
- One contact over the tier upgrades you automatically, and you pay the higher tier until the next renewal.
- A change to non-marketing takes effect on the next update date. That's the renewal's day each month on a monthly subscription, and the first of every month on a yearly one.
- HubSpot doesn't lower a tier mid-term. Downgrades happen at renewal, requested through your Contract Manager (Professional and Enterprise) or an email support ticket (Starter) at least five business days before the renewal date.
- Deleting contacts frees room under the tier and doesn't lower it either.
If you're on HubSpot's limited-release flexible seats-and-credits pricing, marketing contacts aren't billed separately (check your invoice), and the sort still protects your sender reputation.
Other platforms count differently. Mailchimp bills on the contact tier you choose and adds a charge when the period's peak contact total goes over it, counting unsubscribed contacts and not archived ones, which means archiving before the period starts. Constant Contact bills on the highest number of active email contacts you've had, and deleting doesn't lower it. Salesforce Marketing Cloud Account Engagement counts only prospects eligible for all marketing and operational emails toward its mailable limit, shown under Usage and Limits. With no CRM, keep the history in a spreadsheet and load only the mailable groups into the sending tool.
Why the count grows back.
Forms set new contacts as marketing by default, and with that setting on, a form also turns a non-marketing contact back into a marketing one, which puts a contact you cleaned in February who asks for support in March back on the bill. Imports and integrations default to non-marketing, and a single-object import has a box that marks the whole file as marketing, which is how event lists end up billed. A connected app someone switched to marketing does the same.
Old addresses also hurt delivery, because Spamhaus's sender guidelines, citing M3AAWG, say mailboxes inactive for more than 12 months can be repurposed as spam traps.
Sort the database in one pass.
First export every contact to a dated file, like 2027-02-marketing-contacts-before.csv, as your undo.
Step 1. Keep anyone engaged in the last 12 months, by clicks, replies, forms and visits. Apple Mail readers who turn on Mail Privacy Protection hide their opens, which makes opens a weak signal. In HubSpot, use Last marketing email click date, Last marketing email reply date, Recent conversion date, Recent sales email replied date and Time last seen.
Step 2. Keep current clients, partners and anyone on an open deal, engaged or not.
Step 3. Keep one quiet group worth one more try, like past clients and people who were quoted and never bought, named 2027-q1-reactivation.
Step 4. Set bounced, invalid and unsubscribed addresses to non-marketing, even in the groups above, using Email hard bounce reason, Invalid email address, Email address quarantined and Unsubscribed from all email.
Step 5. Set everyone else to non-marketing under Account & Billing, Marketing Contacts, Clean up contacts. Pick the groups, lists (now called "Segments") or filters, check the date the change takes effect, and click Schedule changes. Contacts it will move show Marketing contact until next update as Yes. Non-marketing contacts can't get a workflow's Send email action, which means checking active nurtures first.
Step 6. Close the leaks. Leave imports non-marketing unless the list opted in, and turn off "Set new contacts as marketing contacts" on forms that don't lead to email, like support requests and job applications. Non-HubSpot forms share one switch, under Settings, Marketing, Forms, Non-HubSpot Forms, which means turning it off only when none feed email.
Step 7. Set a maximum under Marketing Contacts, Maximum Marketing Contacts, once the cleanup has taken effect. Imports and automated tools, forms included, that would pass it create non-marketing contacts instead, and those new sign-ups get no marketing email. Start at about 90% of the tier you want, where HubSpot's billing notice fires.
At a larger company, several teams own the leaks. Limit which users can set contacts as marketing, and on Professional or Enterprise run a monthly workflow with the Set marketing contact status action. The wider review is in the CRM audit checklist.
Time the cleanup to the renewal.
Example numbers: an annual Professional contract renewing Thursday, April 15, 2027, carrying 40,000 marketing contacts.
| Group | Contacts | Status |
|---|---|---|
| Engaged in 12 months | 6,800 | Marketing |
| Clients, partners, open deals | 1,400 | Marketing |
2027-q1-reactivation |
2,500 | Marketing for now |
| Bounced, invalid, unsubscribed | 1,900 | Non-marketing |
| Everyone else | 27,400 | Non-marketing |
On a yearly subscription the update dates are February 1, March 1 and April 1, the last before the renewal. Changes scheduled by late February take effect March 1, which leaves March to catch any form or import flipping contacts back. Ask for the lower tier a few days ahead of Thursday, April 8, the five-business-day line.
The saving is (current tier cost per month minus the cost of the tier that fits) × 12, with both costs under View tier pricing in Account & Billing. At made-up prices of $2,400 and $900 a month, that's $18,000 for the year.
The marketing contacts checklist for 2027
Before you start
- Note the renewal date, the term, the next update date and the contact tier on the invoice.
- Export every contact to
2027-02-marketing-contacts-before.csv.
The sort
- Marketing: a click, reply, form or website visit in the last 12 months.
- Marketing: clients, partners, open deals.
- Marketing until the test ends:
2027-q1-reactivation. - Non-marketing: hard bounced, invalid, quarantined, unsubscribed from all email.
- Non-marketing: everyone else.
The leaks
- Forms that don't lead to email set new contacts as non-marketing.
- Imports and integrations default to non-marketing.
- Maximum Marketing Contacts at about 90% of the target tier, set after the cleanup takes effect.
The timing
- Changes scheduled before the last update date ahead of the renewal.
- Downgrade requested at least five business days before the renewal.
Put the contacts and calls you already have to work.
Existing clients: three lines from the person they know.
When one client's account owners wrote 3 lines to 60 existing clients, 11 replied with a new project to scope, all within 72 hours. Check-in calls go to the work already underway, which is why a new problem rarely comes up on them.
The first line names the goal the client told you about, the second says what it takes to hit it and by when, and the third offers to send something useful, which takes one word to answer. Send it from the person they know, in plain text, while there's still time to act. It won't save an unhappy client, and that conversation belongs on a call.
It goes out as a one-to-one email, or as a sequence from a Sales Hub or Service Hub Professional or Enterprise seat. The FTC's CAN-SPAM guide says "The law makes no exception for business-to-business email," and a sales email needs a postal address, an opt-out and a clear sign that it's an ad. More lists to build are in the past clients guide.
At a larger company, account owners send to 20 clients at a time, and every yes becomes a deal in a "New project to scope" stage, named for the batch, like 2027-q1-client-goal-email.
New prospects: a page in the words they used on sales calls.
For one client, I gave Claude 40 of their sales call transcripts and three instructions, and for every answer it had to quote the prospect word for word and name the call. It found three prospects saying almost the same sentence about the problem, most objections answered on the second call instead of on the page, and copy that matched none of their words for the result they wanted.
I checked the quotes against the transcripts before touching the page. The headline became the sentence three prospects had said, and the repeat objections got answered on the page. In the six weeks after the new copy went live, the form conversion rate went from 2.1% to 4.3%, with the same ad budget, offer and design.
The prospects' own words more than doubled the form rate in six weeks.

| Item | Value |

David Ogilvy's 1958 headline, "At 60 miles an hour the loudest noise in this new Rolls-Royce comes from the electric clock," came from a test by The Motor's technical editor, found in "three weeks reading about the car." Your transcripts hold that kind of line, in the prospect's words.
In a 2006 paper in Applied Cognitive Psychology, Daniel Oppenheimer's first three experiments found readers judged the authors of needlessly complex texts as less intelligent, and one more traced the effect to how hard the text was to read. Keep the prospect's own sentence as the headline, unpolished. Unbounce's 2024 benchmark of more than 41,000 landing pages found pages at a 5th to 7th grade reading level converting at 11.1%, against 5.3% for professional-level writing. That's a correlation, from a company that sells landing pages, with financial services the exception. Its median is 6.6% across industries (3.8% for SaaS), and your own page's last six weeks are the fairer comparison.
Pages written in plain words converted about twice as often.

HubSpot transcribes calls for users with Sales Hub or Service Hub Professional or Enterprise seats. Check recording consent where your prospects are, and use an AI tool your company has approved for customer data.

The prompt (paste with 20 to 40 transcripts)
For every answer, quote the prospect word for word and name the call it came from. Don't paraphrase.
- Pull the words prospects used for the problem, grouping sentences that say almost the same thing.
- List every objection that came up more than twice, and how the rep answered it.
- Pull the words prospects used for the result they wanted.
Check every quote against its transcript before any copy changes.
The email
Hi [first name], You mentioned [the goal they told you about]. [What it takes to hit it], and [the date to start by] keeps it on track for [their date]. Want me to send [something useful] this week?
[Name, company, postal address] Sales offer from [company]. Reply "no thanks" and I'll stop these notes.
Common mistakes, and the pushback a specialist would raise.
"The 2.1% to 4.3% wasn't a test." It's a before-and-after on one page, and on yours you can run the new headline against the old one for the same weeks, or compare two equal windows with the same budget.
"Cut everyone who hasn't opened in six months." Opens are unreliable after Mail Privacy Protection, and a client who never clicks still pays you.
A test you can run before your next update date.
Send the quiet group one plain marketing email, slowly (the longer version is in the re-engagement guide). Spamhaus's guidance on sunset policies warns that "sending to all unengaged users at once is a sure-fire way to destroy your reputation!"
- Over days 1 to 10, send
2027-q1-reactivationone plain email with one question, about 10% of the group a day. - Track replies, clicks, bounces and spam reports by batch in HubSpot, and watch your domain in Google Postmaster Tools, which may show no data on low-volume days. Stop if the spam rate in either passes Google's 0.10% line or bounces pass Spamhaus's 5%.
- At day 21, keep anyone who replied or clicked and set the rest to non-marketing before the update date.
- Count it a result at one new conversation per 500 contacts (a starting line, not a benchmark) with both risk numbers under their lines.
Frequently asked questions.
What is the difference between marketing and non-marketing contacts in HubSpot?
A marketing contact can get marketing email and be added to ads audiences, and only marketing contacts count toward your tier. A non-marketing contact keeps every note, deal and email in the CRM at no tier cost. The Marketing contact status source type property shows which tool set a contact's status, the quickest way to find a leak.
Can you send emails to non-marketing contacts in HubSpot?
Yes, through sales and service tools. Non-marketing contacts can receive sales one-to-one emails, sequences, registration emails, ticket kickback emails, transactional emails and customer feedback surveys. They can't receive marketing emails or join ads audiences, which is why the cleanup doesn't touch one-to-one client email.
Does deleting contacts lower my HubSpot bill?
Not mid-term. Deleting a marketing contact frees room under your current tier, which can prevent the next automatic upgrade. The tier only goes down at renewal, on request. Setting contacts as non-marketing does the same from the next update date and keeps their history.
How many non-marketing contacts can you have in HubSpot?
HubSpot's Product & Services Catalog says an account with Marketing Hub and the CRM can hold up to 15 million objects, contacts included, and a CRM Contact Record Limit Increase raises that to 50 million contact records. On seats-and-credits pricing, records count against the plan's capacity instead.
